The Philosophy

The people aren't broken.
The structure is.

Every $2M to $12M landscape company I've walked has a version of the same problem. Decisions routing to the owner that shouldn't. Managers waiting when they should be acting. Margin disappearing through gaps nobody ever measured.

It's not a hiring problem. It's not a motivation problem. It's not a technology problem. It's an infrastructure problem. The company grew past the systems it was built on, and nobody ever rebuilt them for the next stage.

The fix isn't advice. It isn't a framework to follow. It's operational infrastructure: decision rights, authority thresholds, measurement systems, and execution cadences. Installed inside your business. Owned by your team after I'm gone.

From the Field

A row of shrubs along a corner property. Planted as a privacy hedge. Designed to grow together and close into a screen. One crew was working the long face, trimming each shrub on its own. Five sides. Square-cut. Each one a tidy little box. Around the corner, another crew member was working the short face, trimming the same row as a hedge. Top and front only. Inside branches left to grow toward each other so the row could close, the way the design called for. Same plants. Same payroll. Same hour. Two completely different approaches. It was difficult not to get out of my car. Those crew members weren't bad at their jobs. They were never taught. And nobody ever noticed.

Inside every $2M to $12M landscape company I've walked, there's a version of that row. Two crews on the same property. Two approaches. One reading the design intent. One not. Margin leaking on the same address. The LeadScape™ methodology makes the gap visible, then closes it.

Who This Is For

Two kinds of operators.
One conversation.

About half the owners I work with are already feeling the strain. The other half can see it coming and have decided they're not going to wait for it. Both conversations end the same way.

The Reactive Owner

The wheels are already wobbling.

  • Every decision routes to you, even ones that shouldn't
  • Your best ops manager gave notice. Again.
  • Revenue is up 40%. Margin is flat. Nobody can explain where the money goes.
  • Nothing happens unless you're involved
  • You feel like you built a job that employs 40 people
The Proactive Owner

Things are working. You want them to stay that way.

  • You're growing and profitable, but you can see the ceiling approaching
  • The systems that carried you to $6M won't carry you to $12M
  • You're planning a new branch, a new service line, or a key hire
  • You've watched other operators hit this wall and you're not going to wait
  • Installing structure before you need it costs a fraction of rebuilding during a crisis
Across All Engagements

Measurable outcomes.
Documented results.

The pattern isn't promises. It's what happens when operating infrastructure actually gets installed.

What gets installed gets measured. Across recent engagements, owners have moved 50 to 60% of the daily decision load off their desk inside ninety days. Margin has come back where it was leaking, three to five points on average, against the build plan we set on day one. Labor cost has tightened by an average of 17% inside the first build cycle. The systems are owned by the team after I'm gone. They hold past my exit.

About Paul Lukert

Operator first. Advisor second.

I don't teach theory. I install infrastructure. The difference matters because theory tells you what to do, and infrastructure measures whether it's working.

I've spent 30 years in the green industry. As an owner three times. As a COO. Walking operations inside companies at every stage from $2M to $20M+. Every company I've worked with has a version of the same problem. The people aren't broken. The structure is.

I built the LeadScape™ methodology after learning, slowly, expensively, the hard way, that the absence of decision rights infrastructure was costing me hundreds of thousands of dollars a year and the loyalty of my best people. Every engagement I run now is built on what I had to figure out myself so the owners I work with don't have to.

About half the owners I work with come to me when something is breaking. The other half come in ahead of it, before the structure they have today fails the company they're building toward. Both conversations end the same way.

Slow learner. Fast builder. I've already made all the mistakes. I build the systems so you don't have to.
