You built it. Now it owns you.
A 100-day engagement that installs the structure to let the business run without you in every decision. So you get your nights, your weekends, and your strategic mind back.
A conversation. Not a pitch.
If you built this and you're tired, you're not the problem. The structure is.
You've spent fifteen, twenty, thirty years getting the business to where it is. You know every customer, every truck, every year-end number. And somewhere along the way, the business stopped running without you in every decision.
That's not a failure of leadership. That's a structural reality of how most family-owned businesses grow. You built the company. You never had time to build the systems that let it run independently.
The decisions still route to you because you've never written down how they should get made.
Your best people are good but they keep escalating things that should never reach your desk.
You haven't taken a real vacation in years, or if you have, you spent half of it on email.
You're not selling. You're not in crisis. You just want your life back.
You're ready to keep owning this without continuing to be it.
The business runs. You watch it run.
Not in theory. Not on a slide. In the actual day-to-day, your phone stops ringing for things your team should be deciding without you.
Your team has written authority for the decisions that fall in their lane. The questions that used to land in your lap now get resolved before they reach you. You see the answers in the weekly summary, not in real time.
The operating cadence we install means weekly numbers, monthly reviews, and quarterly check-ins that catch issues early. You're no longer the alarm system for your own company.
The handful of processes that only you knew how to run get documented in plain language. Not a binder no one opens. Actual documents the team uses to do the work.
Your role shifts from the person every question routes through to the person who reviews how things ran. You can take a vacation. You can think strategically. You can decide whether you want to scale, hold, or eventually sell, from a position of choice instead of exhaustion.
100 days. Five visits. One handoff.
Concentrated immersion at the start. Structured remote work between visits. Regular onsite anchors that move the work forward without disrupting your operation.
Concentrated immersion at the beginning and end, structured remote work between visits, and an optional Maintenance Support follow-on scoped to your situation after Day 100. No long open-ended consulting engagement. A defined start. A defined finish. A business that runs without you when we're done.
Structure that holds when you step back.
Not a binder. Not a PowerPoint. Actual operating infrastructure your team uses every day after we're done.
Who owns what. What lands on your desk. What never should. Posted where the team can see it, referenced when escalations come up, updated as the team grows into it.
The weekly huddle, the monthly review, the quarterly planning conversation. Same numbers, same format, every time. Your team runs the meetings. You attend the ones that matter to you.
The bid review. The vendor relationships. The seasonal pricing logic. The customer call that always comes in March. Documented in plain language, transferred to the people who need to know.
The person on your team who needs to step up, or the partner relationship that needs new clarity, gets a structured conversation. Not therapy. Operating clarity about who's doing what going forward.
The handful of numbers your team needs to run their work. Not a 40-tab spreadsheet. The 5 to 8 indicators that tell you and them whether the week is on track.
The most important thing that gets installed isn't on a checklist. It's the confidence (in your team and in yourself) that the business will keep running when you're not in every conversation.
Scoped to your business.
Pricing reflects the size and complexity of the business, not a one-size template. Three tiers; one defined-scope conversation determines where you fit.
$2M to $3M revenue, single location, 1 to 2 service lines, owner runs everything personally.
$3M to $8M revenue, 2 to 3 service lines, partial delegation but bottlenecked at the top. The sweet spot for the engagement.
$8M and up, multiple service lines or branches, partial leadership team operating without the infrastructure.
Founder. 22 years in the business. Two service lines: residential maintenance and commercial enhancement. Single yard. Hadn't taken a real vacation in seven years.
The tiers are guidance, not gates. The Fit Call determines your actual scope and price. Not assumptions made from afar.
Day 100 in that engagement.
These are the changes the founder of the Mid-Atlantic company experienced. Different businesses produce different outcomes. This is the shape of what changes.
Not every situation fits this engagement.
If your situation is one of the three below, the right answer is something different. I'd rather tell you that on a 25-minute call than pretend it fits.
If revenue is collapsing, the bank is calling, or you're losing key people you can't replace, you don't need a 100-day infrastructure engagement. You need a turnaround specialist or a different kind of intervention. I'm happy to point you toward people who do that work.
If you're 1 to 3 years from selling and want to maximize the multiple, the right engagement is more focused on financial cleanup, deal-readiness, and presentation to buyers than on pure operating infrastructure. That's a different conversation we can have separately.
If what your business needs is a full-time COO or General Manager, the answer is a permanent hire, not a 100-day engagement. An honest read costs you nothing on the Fit Call.
Founders tend to ask the same things.
Usually, yes. The Deep Dive puts a documented number on the table in two weeks and tells us both whether the 100 days is worth it. Some owners come in with that number already in hand. Most don't, and two weeks is cheaper than finding out at day 60.
Below the Foundation range, the complexity usually doesn't justify the investment. There is no ceiling on Advanced. Above $8M the question is usually whether a leadership team is already in place, and the tier gets sized on the call. Worth a 25-minute call either way to find out for sure.
In Week 1 I walk operations, sit in on whatever's happening, talk to your people without you in the room, and map what's actually going on versus what's documented. In subsequent visits we install pieces of the structure: decision rights, operating cadence, the weekly meeting rhythm, the documents your team needs to do the work. Each visit moves the work forward without disrupting your operation.
Structured remote work. Documents get drafted, processes get refined, your team gets coaching support on what we're installing. You and I have scheduled check-ins each week. It's not me disappearing for two weeks at a time. It's me doing the work that needs to happen between onsite visits.
Optional. Some founders want a lighter ongoing relationship after Day 100. Monthly check-ins, quarterly reviews, a sounding board as the team grows into the new structure. We scope that based on what you actually need. It's not required. Many engagements end cleanly at Day 100 and the founder takes it from there.
The tiers are guidance, not gates. The Fit Call determines your actual scope and price based on your real situation: revenue, complexity, where you currently are with delegation, what's already in place. The tier ranges give you a fair sense of what to expect; the conversation gives you the actual number for your business.
Honest answer: if we're 60 days in and it's clear we're solving the wrong problem, we have a direct conversation about it. Either we adjust scope, or we end early with a clear handoff of what we accomplished. I'm not interested in collecting fees for work that isn't moving the needle.
Tell me about the business. I'll tell you if there's a fit.
Twenty-five minutes. No deck. No pitch. A straight conversation about whether 100 Days to Owner Freedom fits your situation. If it doesn't, I'll tell you what does.
No pitch. No pressure.
Operational infrastructure for landscape companies that want to run without the owner in every decision.
Slow learner. Fast builder.
Twenty-five minutes. Audit, Deep Dive, or Interim, which fits where you are. No pitch.
